Finding a factory can feel overwhelming, especially when you're new and just trying to get your product made.
But not every factory that replies to your email is the right fit for your brand. In fact, some will say yes to everything... until it's too late.
This post breaks down 5 common red flags I’ve seen as a designer and consultant, so you can protect your time, money, and momentum.
1. They Won’t Answer Specific Questions
If you ask about minimums, pricing structure, or lead times and they dodge the answer, or give a vague response like “we’ll see later”, that’s a red flag.
A good partner is transparent, even if the answer is “it depends.”
2. They Say “Yes” to Everything Without Asking Anything
If a factory doesn’t ask about your tech pack, fabric type, order quantity, or timeline, but says yes to everything, it usually means one of two things:
- They’re not really listening
- They’re inexperienced and just trying to win your business
Good factories ask questions before agreeing to take on your project.
3. Communication Feels Sloppy or Delayed (Even Early On)
If it takes days to get a reply, your name is misspelled, or they don’t respond to what you actually asked, it won’t get better in production.
Sampling requires tight communication. If they’re dropping the ball now, it’s a sign.
4. They Can’t Show Previous Work or Client Experience
Most reputable factories will either show samples they’ve made or speak to the type of work they specialize in (e.g., activewear, swim, loungewear).
If they avoid the topic completely or say “we do everything,” be cautious.
5. They Push You to Start Before You’re Ready
If a factory pressures you to move into sampling or production without reviewing your tech pack, fabric options, or development stage, pause.
A real partner will guide you, not rush you.
Bonus Tip: Go With Your Gut
If something feels off during communication, trust that instinct. You’re allowed to ask questions, walk away, or explore other options.

Finding the right factory is less about getting a “yes” and more about finding a partner who understands your brand, your stage, and your vision.
These red flags don’t always mean a factory is bad, but they do mean you should slow down and dig deeper.
